CPQ for Dynamics 365 Sales: what the built-in quotes do and when you need more
CPQ for Dynamics 365 Sales starts with what Microsoft already includes: a product catalog, price lists, discount lists, bundles and quotes that turn into orders and invoices. That covers many sellers. You need a dedicated CPQ add-on when products have rules (this option needs that one), prices depend on many variables, or quotes must produce complex documents and approvals without manual work.

What CPQ means in a Dynamics 365 Sales project
CPQ stands for configure, price, quote. Configure means choosing a valid combination of products and options. Price means working out the right price for this customer, quantity and date. Quote means producing the document the customer signs and passing the result to ordering and billing.
Dynamics 365 Sales handles the price and quote parts out of the box and a light version of configure. Whether that is enough depends on how your products are built and how your sellers price them today, which is why we start every CPQ discussion by reading twenty of your recent quotes.
Built-in Dynamics 365 Sales quoting vs a CPQ add-on
How the built-in quote process works
In Sales, an admin builds the product catalog: units, products, product families with shared properties, bundles and price lists. A seller adds products to an opportunity, then creates a quote that copies those lines and the price list.
The quote can be revised, activated, sent as a PDF from a Word template and, when the customer agrees, won and converted into an order and then an invoice. For companies with a moderate catalog and price-list pricing, this is a complete and cheap quoting process. We often add an approval flow for discounts above a set level and a cleaner quote template, and stop there.
Signs you need a CPQ add-on
- โSellers regularly quote combinations that engineering or production cannot build.
- โPrice depends on several variables at once, such as dimensions, materials, volume and region.
- โDiscount approvals happen in email, and nobody can see who approved what.
- โProposals take hours to assemble in Word because each one has different sections.
- โQuotes must hand a full bill of materials to an ERP such as Dynamics 365 Supply Chain Management or Business Central.
Three routes to CPQ for Dynamics 365 Sales
Built-in quotes plus small extensions
Product catalog, price lists, a Power Automate approval and a better quote template. Lowest cost and no extra vendor. Fits simple catalogs.
A CPQ product from Microsoft AppSource
Several vendors sell CPQ apps that run inside Dynamics 365 Sales with rule engines, guided selling and proposal builders. Fits configurable products and complex pricing.
Product configuration in the ERP
Manufacturers on Supply Chain Management can use its product configuration models for build rules, with Sales handling the customer side. Fits engineer-to-order work.
How to choose a CPQ setup
- 1
Collect real quotes
Pull a sample of recent quotes, including the hard ones, and the rules sellers follow in their heads.
- 2
Test the built-in process first
Rebuild a few of those quotes with standard Sales features. Whatever you cannot do with standard features becomes your list of real requirements.
- 3
Shortlist add-ons against that list
Ask each vendor to configure your hardest quote in a demo, not their own sample product.
- 4
Plan the data
Products, rules and prices need an owner after go-live. Most CPQ problems come from out-of-date rules, not from the software.
Questions about CPQ for Dynamics 365 Sales
Does Dynamics 365 Sales include CPQ?
It includes the price and quote parts: product catalog, price lists, discounts, quotes, orders and invoices. It does not include a rule engine that stops invalid product combinations or formula pricing. Those come from a CPQ add-on or from custom development.
Can a CPQ add-on work with Dynamics 365 Finance or Business Central?
Usually yes. The quote lives in Sales, and the won order passes to the ERP through the standard integration or the add-on's own connector. Check which ERP the vendor supports and how it sends configured items and bills of materials.
Is custom development a good alternative to a CPQ product?
For a few simple rules, a small plug-in or Power Automate flow can be enough. For many rules that change often, a CPQ product is easier to maintain, because business users can edit rules without a developer.
How do we keep quote pricing in line with the ERP?
Pick one system as the price master, usually the ERP, and sync price lists to Sales on a schedule. Our [Dynamics 365 integration](/dynamics-365-integration/) work covers that sync.
